# AI operating system decision matrix

A printable comparison of an AI operating system with agency PSA, project management, automation, reporting tools and general AI assistants on eight criteria (the page shows seven; this file adds "Who acts"), with dated example prices and the ten questions to ask any vendor. RevSmith, updated 4 November 2026.

It goes with [What is an AI operating system for marketing agencies?](https://revsmith.in/ai-operating-system-for-agencies). RevSmith makes this matrix and appears in it. We list it where it fits and say where it does not.

## How to use it

1. Write down the one problem that costs your agency the most hours or money this quarter.
2. Find that problem under **Best for** below. That category is your first look.
3. Read **Where it falls short** for that category. If the shortfall is your second-biggest problem, plan to pair two categories; many agencies run two or three of these side by side.
4. Before you buy anything sold as an AI operating system, put the ten questions at the end of this file to the vendor and ask to see each answer on a real run, not a slide.

## The matrix, part 1: what each one keeps and controls

Examples checked 4 November 2026. Category descriptions are general: vendors differ, and many added AI features in 2026, so check the vendor's own pages.

| Category | Examples | System of record | Client context | Approvals | Who acts |
|---|---|---|---|---|---|
| AI operating system | RevSmith; Improvado also markets an agency AI OS (https://improvado.io/solutions/agency-os, seen 4 November 2026; its features were not checked) | Clients, scope, work, approvals and a store of facts per client; reads numbers from connected apps | Confirmed facts per client, each with its source, fenced from other clients; every agent and workflow starts from them | Built into each run: sending is off by default, so a send waits for a click unless someone switches sending on for that step; a client's approval is tied to one exact version | Agents and workflows draft and act inside limits; a person approves what reaches a client |
| Agency PSA (agency management software) | Productive, Accelo, Scoro, Teamwork.com | Projects, budgets, time, resourcing and invoices | Client and project records, notes and files; AI features vary by vendor | Timesheets, budgets and expenses; some add client portals or proofing | People, with reminders and approval rules |
| Project management | ClickUp, Asana, monday.com | Tasks, projects, timelines and docs | Whatever is written in tasks and docs, separated by workspace and permissions | Task sign-off; proofing and client guests on some plans | People, with simple rules |
| Automation | Zapier, Make, n8n | None: moves data between apps and keeps run logs | Only what each step passes along | Only the ones you build as steps | Fixed rules, plus any AI steps you add |
| Reporting tools | AgencyAnalytics, Whatagraph, Swydo | Client marketing metrics from connected platforms | Numbers, goals and notes on charts; not scope, tasks or calls | A person checks the report; schedules can send it unattended | Schedules and rules; AI features vary by vendor |
| General AI assistants | ChatGPT, Claude | None for the agency: chats and projects per person or team | What each person pastes, uploads or connects in that chat | A person reads each answer; no agency-wide rule on who may send | One person at a time |

## The matrix, part 2: what each one costs and who it suits

| Category | Cost model | Setup effort | Best for | Where it falls short |
|---|---|---|---|---|
| AI operating system | Platform fee plus AI usage per run, often on your own model key | Medium: connect apps, map every account to its client, confirm each client's facts, then add one workflow at a time | Repeated per-client work spread across many tools, where context is lost between them | A young category with uneven depth; not a PSA or accounting tool; fewer native connectors than reporting tools; needs an owner inside the agency |
| Agency PSA | Per user a month, in tiers | Medium to high: rates, budgets and billing rules, and daily time logging by everyone | Utilization, resourcing, budgets and billing for time | Thin context for AI; does not act in ad or analytics platforms |
| Project management | Per user a month; AI add-ons priced on top | Low to medium: a template per service | Who does what by when | Holds tasks, not scope, money or client numbers |
| Automation | By volume: tasks, credits or executions; n8n can also be self-hosted | Low for one flow; high for many client-specific flows that someone must maintain | Moving data between two apps by a fixed rule, at volume | No shared client record; an AI step sees only what its flow passes it; flows break when a field or login changes |
| Reporting tools | Per client, per data source or flat | Low: connect accounts, pick a template | Polished client reports and dashboards across many connectors, often white-label | Acts on nothing outside reporting |
| General AI assistants | Per seat | None to low | Drafting, research and analysis by one person | No shared record of clients, scope or approvals; each person adds the context their chat or project needs |

## Match your main problem

| Your main problem | Look first at | Often paired with |
|---|---|---|
| We do not know which clients make money; utilization and billing for time are weak | Agency PSA | An AI operating system later, for client context |
| Nobody knows who is doing what by when | Project management | An automation tool for hand-offs |
| The same data is retyped between two apps every week | Automation | Your existing tools |
| Client reports take too long or look different every month | A reporting tool if the charts are the slow part; an AI operating system if the narrative, the number checks and the approval are | Each other |
| Context is lost between calls, scope, tasks and reports, and the same per-client jobs repeat every month | AI operating system | Your PSA or project tool, kept for what they do well |
| One person needs help drafting and analyzing | General AI assistant | Anything |

One data point on PSA, for fairness: firms using PSA software reported 70.2% billable utilization against 65.0% for firms without it (SPI Research, 2026 Professional Services Maturity Benchmark, 509 professional services firms worldwide, as summarized by Deltek, a PSA vendor; a correlation, not agencies only).

## Ten questions to ask any vendor that calls itself an AI operating system

Ask to see each answer working on a real run.

| # | Ask | A good answer | A warning sign |
|---|---|---|---|
| 1 | How is one client's data kept from another's? | The system enforces it on every run, down to which ad accounts a run may touch | "The prompt tells the agent to stay on its client" |
| 2 | What runs without a person, and what waits? | Sends, posts, client messages and deletes held by default, with any gaps named (ask about ad budget changes) | "Everything is automatic" |
| 3 | Is an approval tied to the exact version and to a role? | Yes; a new version voids older approvals | Approval is a comment in a thread |
| 4 | How does a fact about a client get in, and can AI overwrite it? | AI suggests, a person confirms, and the old value stays in history | The model "learns" from everything it reads |
| 5 | Where do the numbers in a client report come from? | Code computes them from stored data; AI writes only the words around them | The model reads an export and writes the figures |
| 6 | What does one run cost, who pays the model provider, and where is the limit? | Cost per run on screen, a limit per run and a monthly cap; your own key or a stated markup | "Unlimited AI" with no usage view |
| 7 | Which connectors were checked on real accounts? | Named connectors with an honest status, plus an open standard such as MCP (Model Context Protocol) for the rest | A wall of logos with no detail |
| 8 | What is recorded about each run, and for how long? | Steps, tool calls, who started it and its cost, kept for a stated period | Logs only on request to support |
| 9 | What must be true before the first workflow runs, and who does that work? | Connect apps, map accounts to clients, confirm client facts, pick one workflow | "Live in a day", with nothing to set up |
| 10 | What does it not do, and how do we leave? | A plain list of what you keep (PSA, time tracking, accounting, ad buying) and a way to get your data out | It replaces everything you own |

## Where RevSmith sits in this matrix

- **Fits:** the AI operating system row. It keeps one brain for the agency (the Company Brain, called the Agency Brain inside the product) and one Client Brain per client, with facts added only after a person accepts them. Every tool call of an agent or workflow goes through one guard, and sending is off until you switch it on for that step. A run for one client can use only that client's connected accounts.
- **Does not fit:** it is not a PSA, a time tracker or an accounting tool; it does not buy media; clients never log in (they approve through private links). Ad budget changes are not held as sends today. RevSmith has no paying customers yet and is onboarding its first agencies.
